Direct Game Creation
How to allow games to form directly from the website with the forum only used for discussion, rather than drafting.
The issue is there will doubtless be opinions on the strongest combination of kingdom and region, and on the issue of the last choice in region paired with the 12th choice of kingdom.
Using a snake draft is an option, but will then require a two-step process which will cause delays, working against the purpose.
Won't players complain that they never get to pick early, especially when both kingdom and region are selected together?
A solution might be to refine the Chivalry concept to weight treasury and maybe influence on draft position. This would require work on the game creation code.
Of course, when joining, the player will not have the option of selecting later, as he will simultaneously be taking kingdom and region.
So, open for comments.

I think you have a bit of a healing process to win back some people, and keep new recruits
If the traffic is coming to the website, then having one or two or more games already queued up will give an option to the new player, as he/she/it/ pick a pronoun can choose between the games .
Yes as people learn the game they may realize which is a better fit here or there, but we can leave the forum open for specialized games as well. Gotta run didn’t think that through the whole way

I'm actually fine with the Forum but I understand that running setup through the website will be helpful for new players. And we'll need a Big Button on the site to help navigate to the New Game Setups.
There is a logistical draft problem, though. Any solution has bonuses and drawbacks. Here are some ideas.
1) Expanding on RyVor's idea, offer bonuses for later picks. First come first serve pick Kingdom and Region but the later you go the more bonus you get. Ie picks 1-4 nothing. 5-8 chivalry 9-11 chivalry + and pick 12 chivalry ++. The + could be more money or a Kingdom Customization point or whatever.
2) Getting into the game is just a Que. You hold a spot. When all 12 join, the program scrambles the draft order and creates a Live Draft with emails notifying the 12 players of a time ( ie , Noon EST the next day) . 3 Mins to pick, failure to pick produces a random choice.
3) A weighted system. Pick 3 kingdoms you want to play (first being more desirable and so on) and 3 regions and let the computer compare choices and of all 12 submissions with a rigid formula and assign startups. So you may get your first choice in kingdom but third choice in region. Or you may get stuck in Krynn.
4) Like the Forum. You can choose a spot anywhere from 1-12. You pick when your spot is reached and are locked out of your second choice until your next pick arrives.
These are just some ideas. All of them have obvious drawbacks. Hopefully someone can build off these.

Does anyone have accurate stats, likely taken from Valhalla, that has the initial capital region podium order?
Even if just a sample from your own games.
I know there are strong perceptions on which regions are strongest and weakest, but I wonder if the perception is reality.
Right now, with part of the simultaneous drafting of kingdom and region problem is for the designer to adjust the balance, I am working on an assumption.
It seems players would like Krynn and Zanthia strengthened. Nyvaria is the usual first pick, as are the other capital regions, and typically Untamed Lands and then Diamond Coast and Crown Islands. The others seem to vary with what the player has in mind for the kingdom he wants.
I do find it good that some are experimenting with picking kingdoms in the first round. Once this happens a little more, it should snowball a little. Also I expect if Mike is able to implement the new release entire, there may be a line to play the Sacred Order and the Black Queen (oops - shush!).
