I'm thinking we will have "zones" for a kingdom to begin. So perhaps zone A has a capital in Oakendell, a town in Northern Mists, and a village in each Oakendell and Torvale.
There could be either 12 or more zones for the 12 kingdoms.
Players would choose their kingdom, first come, first seved as now. But there might be a bid for the kingdom position. There would be default positions for non bids, or non winning bids.
So for example, The Nomads could be anywhere on the map, in any given game.

What if you included some sort of bid at sign up. Each player would have 10 points to use. They could use those points when selecting their kingdoms and their starting location. For example:
I would like to play the Giant, but I really want to start in Zone 1 (Oakendale). I might assign 3 points to the Giant and 7 points to Zone 1. Or if I really want the Giant, but don't care about the location I could assign 10 points to the Giant. If I want Zone 1, but am not particularly picky about the kingdom I could assign 8 points to Zone 1 and 1 point each to the Elf and the Ranger.
This might work better with 100 points, as that would allow us to rank our top choices.
If I am out bid on the kingdom or the location, I would just get whatever I am assigned.
This just came to me, so I haven't thought about it much. There might be something here that would be useful. I don't see it as being terribly complicated to implement.

And for ties? If two players bid the same amount, would it go to the 1st poster?
ex as above. You really want Giant. Where doesn't matter. I reallty want Giant also. Both bid 10 pts. But you posted
your bid/choice prior to mine, therefore, all else equal, you win the bid?

You could let kingdoms bid with their starting supply of gold.

If we involve in-game gold, then that would require some sort of programming. Using a point system could be resolved with a simple spreadsheet.
Ties would likely go to the first requester in this scenario.
Who knows, winning a game might give you a bonus pool of points to use when selecting your next kingdom. Extra incentive to do well!

I really like the idea of bidding, but think it would probably be best to have an out-of-game/meta-game bidding mechanic, so there's no additional coding burden. Maybe a ranking/preference system based on the Kingdoms actually selected and playing in the particular game? Or a blind auction type of system with everyone submitting ranking/preference lists so that it can all be resolved simultaneously?

So for example, The Nomads could be anywhere on the map, in any given game.
The Nomads in Oakendall, or Paladins? Would you then reprogram all troop movement and modifiers to terrain? Or would the kingdom just be ham-stringed from the start?
The classic alamaze was very well thought out, all the way down to troop movement. A lot more thought should go into this.
I did learn one thing from my "mentor".
